How to start a hat brand, the OEM playbook.

A practical guide for Amazon sellers, Shopify founders, and DTC brand operators who want to launch their own hat line without the cost of a US factory.

The four numbers every hat brand founder should know.

Before you start, you need to fix four numbers. They decide everything else.

  1. Target retail price. Divide by 4 - 5 to land on your wholesale / FOB cost. A USD 34 hat should cost you USD 6.80 - 8.50 to land in the US, before shipping, duties, and Amazon FBA fees.
  2. MOQ (minimum order quantity). 1000 units is the industry standard for custom OEM. Below that, your per-unit cost will spike 2 - 3x and you will not have enough inventory for paid ads to be profitable.
  3. Initial inventory budget. A 1000-unit first run typically costs USD 7000 - 12000 all-in for a cotton cap, including samples, production, and shipping. A second run of 2000 - 3000 units brings per-unit cost down 15 - 25 percent.
  4. Reorder cycle. Plan for 60 - 90 days between reorders if you are selling through Amazon or DTC at 30 - 50 units / day. Order early.

Pick the right style for your channel.

Each hat style has a different buyer, price ceiling, and competitive set.

Rule of thumb: higher retail price means lower competition, but also fewer buyers. USD 30 - 50 is the sweet spot for first-time hat brand founders.

Step 2

Find a manufacturer who fits.

Three questions to filter vendors:

  • Are they audited? Ask for BSCI, SEDEX, or SA8000 audit reports. If they will not share, walk away.
  • Can they do your style at your MOQ? Some factories specialize in caps only and will not do felts or straws. Match your style to their specialty.
  • Will they ship samples? Reputable manufacturers send pre-production samples in 10 - 14 days. If they ask for full payment upfront with no sample, that is a red flag.

Step 3

Get the embroidery right.

Embroidery is the single most visible quality signal on a cap. Two things matter:

  1. Digitization. Send vector artwork (AI / SVG / EPS) to your manufacturer. They convert it to a stitch file. Garbage in, garbage out - if your logo is a low-res PNG, the embroidery will be pixelated.
  2. Thread weight and color. 40-weight polyester thread (Madeira, Coats) is the industry standard. Use Pantone-matched thread, not generic "navy" or "red".

Always request a stitch-out sample before bulk. A stitch-out is one physical sample embroidered with your exact logo - it catches 90% of quality issues before they hit production.

Step 4

Calculate landed cost correctly.

Your unit cost is not your FOB price. Add these:

If your target retail is USD 30, your landed cost should not exceed USD 7.50 to keep a 4x markup. That points you toward cotton caps in 1000 - 3000 unit runs.

Step 5

Launch and reorder.

The first 1000 units are for learning. Plan accordingly:

  • Order 3 colors of one style, not 1 color of 3 styles - gives you data on which color wins.
  • Run paid traffic for at least 30 days before deciding to reorder.
  • Reorder when you hit 30 percent inventory remaining - lead times are long, and stockouts kill organic ranking.
  • After 3 successful reorders, ask your manufacturer for a 10 - 15 percent volume discount.
